4JB1 Clutch/ Transmission Problem

My truck suddenly wouldn't shift. I figured out the clutch slave cylinder was leaking. Replaced both the slave & master, but now it will shift into some gears without pushing in the clutch & won't shift into 1st or 2nd even with the pedal to the floor.

There seems to be about an inch of free play at the end of the clutch fork where the slave cylinder engages it. With the clutch pedal fully pushed in, the clutch fork appears to be going all the way to the end of it's travel as it should. I removed the rubber seal around the clutch fork but can't see much inside, other than the free play of the throwout bearing.

Any ideas on what could be wrong or what I should try next? I'm not crazy about the idea of removing the transmission, but will attempt it if I need to.
